# Personal LLM Tuning Playbook · Month 1-12

**The 12-month script for how Hooks' monthly tuning sessions actually run.**

Every tuning session is 60 min · 2nd Tuesday of the month · 2pm CT · Zoom. This doc says what happens IN each session so they don't drift.

**Rule:** Hooks doesn't have to remember what stage we're at. Kyron opens this file before every session · reads that month's plan · runs the session against it.

## Month 01 · Context loading

**Date:** 2nd Tuesday of Month 1 · 2pm CT

- Hooks confirms they sound like him

**Block 2 · What broke (15 min)**
- Kyron shares 2-3 drafts Hooks corrected
- Walk through why each was off
- Extract 3-5 new voice rules
- Commit to `feedback/voice-rules-v1.md` → v1.1 during session

**Block 3 · Voice memo review (10 min)**
- Listen to Hooks' 30-min kickoff voice memo (or newer memo if requested)
- Confirm patterns already extracted
- Identify 1-2 additional patterns

**Block 4 · Priority for Month 2 (15 min)**
- Which workflow gets built first?
- **Recommended for Month 1:** Weekly Monday Brief agent (Draft archetype · lowest risk · high visibility)
- Confirm scope · what data · what format · when it fires

**Block 5 · Wrap + calendar (10 min)**
- Confirm Month 2 tuning date
- Homework for Hooks: send 2 additional voice memos (any topic he wants captured)
- Kyron owes: Weekly Monday Brief agent live by end of Month 1

### Post-session

- Commit voice-rules-v1.1 with all new rules
- Log improvements.md entry
- Send Hooks 3-bullet summary via Slack

## Month 02 · Voice refinement + first agent live

**Block 2 · Voice deepening (20 min)**
- Focus on tone gradients: DM vs email vs Slack vs public post
- Capture 5-8 tone rules explicit to channel
- Commit to `feedback/voice-rules-v1.md` → v1.2

**Block 3 · Case study prep (15 min)**
- Case study interview scheduled for end of Month 2
- Kyron shows Hooks the [case study template](../case-study-factory/README.md) format
- Confirm interview questions Hooks wants answered

**Block 4 · Month 3 build target (10 min)**
- **Recommended:** Athlete Outreach Draft agent (highest-leverage Draft archetype)
- Scope: outreach for Class of 2026 WRs first · then expand

**Block 3 · Case study distribution plan (10 min)**
- Where is it published?
- Who did we send it to?
- What responses are we getting?
- Kyron uses this as fuel for referral requests to Hooks

**Block 4 · Month 4 build (10 min)**
- **Recommended:** Advocacy Call Logger (Coordinate archetype)
- Voice memo → structured ledger entry within 2 hours

**Block 5 · Referral ask (10 min)**
- Formal referral request per [referral-requests.md](../../outreach/referral-requests.md) Window 02
- Hooks names 2-3 peers
- Kyron drafts intros for Hooks to approve

## What NOT to do in tuning sessions

- ❌ Don't over-schedule · 60 min is the max unless it's a quarterly review
- ❌ Don't skip the correction extraction · every session commits new rules
- ❌ Don't add new agents faster than 1/month · stability matters more than count
- ❌ Don't ignore "would I have written this?" scores · they're the true measure
- ❌ Don't skip Q1/Q2/Q3/Q4 reviews · they're the strategic anchors

## Contingency scripts

### If Hooks starts missing tuning sessions
- **Month 1 missed:** Reschedule within 5 days · flag concern
- **Month 2 missed after Month 1 missed:** Phone call · not text · discuss engagement
- **Month 3 missed:** Serious conversation · potential terms adjustment

### If "would I have written this?" scores are low
- **Below 40% at Month 6:** Intensify tuning to weekly for 4 weeks
- **Still below 50% at Month 9:** Renegotiate expectations OR discount future retainer

### If Hooks wants to add agents faster than the plan
- **Yes if:** He's paying · scope adjusted · additional retainer month
- **No if:** Impacts quality of existing agents · lose stability
- Never add without a formal spec doc
